Commission strategy | AOV growth | Rating algorithm | Multi-brand | Direct channel
There is a reliable pattern in how cloud kitchen economics play out in India. In months one and two, the business is growing and the founder is focused on getting orders, managing quality, and building reviews. The P&L is not yet profitable but the trajectory looks right. In month four or five, orders have stabilised at a level that covers direct costs, but the net margin is 6-9% — not the 15-20% that was projected. The gap between projection and reality is real but hard to locate because no single cost line is dramatically wrong. Everything is slightly wrong, simultaneously.
The difference between a cloud kitchen earning 10% net margin and one earning 22% net margin is almost never food quality, and it is only partly food cost control. The larger driver is the set of commercial and operational levers that determine how much of each rupee the customer pays actually reaches the bottom line. These levers — platform commission structure, average order value, rating-driven visibility, kitchen utilisation through multiple brands, and the direct channel — interact with each other and compound over time. Moving three of them by modest amounts can shift net margin by 8-12 percentage points.
This article explains six profitability levers specifically relevant to the Indian cloud kitchen market in 2025-26. Each lever section explains the mechanism, quantifies the margin impact with a worked example, and gives concrete actions. The final section covers the profitability roadmap: which levers to pull in which sequence as you move from launch through stabilisation to growth.
Net margin benchmarks India 2025-26: 10-15% (small single-brand CK), 15-25% (well-managed), 20-30% (multi-brand, mature operation).
